Co-Active Leadership: Five Ways to Lead

Top down, one-dimensional leadership models are hopelessly outdated in today’s rapidly-changing world. And they waste the leadership ability that is present throughout an organization, not just at the top. In this visionary book, Karen and Henry Kimsey-House provide a model that harnesses the possibility of many rather than relying on the power of one. Co-Active Leadership is a deeply collaborative approach, but the first of its five dimensions focuses on the individual: leading from within. We must be fully present and live lives of integrity, open-heartedness, and self-awareness if we are to make the kind of conscious, creative choices Co-Active Leadership demands. Each of the remaining four dimensions work together holistically. Depending on the situation, you may lead from the front, offering guidance and inspiration; from behind, supporting and encouraging others; from beside, partnering with and supporting other members of your team; or from the field, drawing on insights and wisdom available beyond the rational mind. Co-Active Leadership is the only model to celebrate and honor these different expressions of leadership. It invites all of us to share our expertise and allows collaborative solutions to emerge that would never have been possible otherwise.

Content Type:

Book Summary

Coaching Specialty:

Leadership, Internal/Organizational Coaching

Resource Topics:

Leadership Coaching

Resource Content Type:

Book

It draws upon cutting-edge neuroscience and research from psychology, sociology, and philosophy to create a comprehensive guide for leaders at any level to reinvigorate their lives and the lives of those they affect by pursuing inner-outer alignment. The Inside-Out Effect is based on a three-part process called KNOW-BE-LEAD. Through this method, the authors offer a series of powerful tools that take you to the brink of experiencing your work and life as a calling. They take you into the heart of greater fulfillment, performance, and leadership. Whereas many leadership development books focus on a series of “quick fix” techniques, this book begins and ends with understanding and cultivating yourself. When you begin to live and lead in alignment with your authentic self, you embark on an incredible journey toward peak performance and peak happiness.

Content Type:

Book Summary

Coaching Specialty:

Leadership, Internal/Organizational Coaching

Resource Topics:

Leadership Coaching, Transformational Leadership

Resource Content Type:

Book

Translating values into leadership to energize young and senior leaders

Author:

Kauffman, Carol

Craig, Nick

Summary:

This is a handout from a workshop leader by Carol Kauffman, Executive Director, and Nick Craig, Authentic Leadership Institute at the European School for Management and Technology ( ESMT) Annual Forum held in conjunction with the International Leadership Association. ( 2012)

Values are like the opposite of sex. With sex, people don’t talk about it. They do it, ideally behind closed doors. In contrast, when it comes to values, everyone shouts them from the rooftop, but they don’t do them every day, and certainly don’t allow themselves to be judged on their performance. In addition, the energizing impact of living one’s values is underappreciated and not utilized effectively in today’s corporate world. In this workshop we’ll look at how to translate one’s values into clear personal definitions and ambitions and then develop these into leadership principles that are visible and measurable and can help one tap more deeply into what matters to them at work as well as home.

We want to offer an intellectual and experiential opportunity for our participants to explore how to take their values and translate them into strategic action plans that can increase satisfaction, intrinsic motivations and hopefully performance. We’ll then consider how these could integrate into and support best practices.

Article Content:

Short Description:

In this workshop we will (1) describe the business context that highlights the importance of values to motivation and retention (2) offer our perspective and mini case studies following an ongoing leadership development program with 400 leaders from a Fortune 50 company and (3) provide an opportunity to walk our participants through a subset of the same challenging values exercises.

Intro:

Values are like the opposite of sex. With sex, people don’t talk about it. They do it, ideally behind closed doors. In contract, when it comes to values, everyone shouts them from the rooftop, but they don’t do them every day, and certainly don’t allow themselves to be judged on their performance.

Background

Our theoretical perspective stems from Authentic Leadership and the research and practice tradition of Avolio (2005) George (2010). We agree with Shamir & Eilam’s (2005) suggestion that while numerous definitions of authentic leadership exist, the link between the leader's values and behaving ethically is at the heart of the majority of this literature. While developing authenticity and values is private, whether or not one is seen to live these as a leader is determined over the long haul as followers and peers judge the extent to which one acts consistently, reliably (Ladkin, 2008) and particularly under pressure situations or when complex circumstances create values conflicts.

One would hope that one’s leadership would be judged in a correct versus haphazard McKenna and Rooney (2009) argue that evaluation should be based on robust criteria based on clear principles. This is possible if the essential features are understood and translated into practice. In essence the value counts where “the rubber hits the road.”

In the leadership development program described and one section practiced in this workshop, leaders first identify their core values. Through exercises these are turned into SMART operational behavioral goals (with action plans) that embody one’s key leadership principles. The level of clarity should be so great that a group of one’s peers or followers could reliably evaluate whether or not the leader was literally living their values. The benefit of the exercise is not, however, to be judged by others, it is to force oneself to translate well-meaning intention into leadership actions.

While putting values into action leads to integrity, how does this also connect to motivation? What about values are energizing when you align what you value with what you actually do every day? While we can’t explore in detail here, this orientation maps to the Values in Action approach of positive psychology where research studies indicate that those who practice their strengths enjoy greater wellbeing and less depression. In strengths coaching for example, when an individual can “craft” their job so how they frame it and complete it in a way that aligns to their strengths, there is greater engagement as well. This body of work is congruent with Deci and Ryan’s myriad studies on intrinsic motivation and job performance and engagement.

Each generation brings different values and attitudes to work. Processes to incentivize and retain employees need to reflect these shifts in motivation and what those motivations mean at different developmental points

Preview and Practice:

We will look at how one multinational corporation developed and delivered a values program as a segment of an Authentic Leadership Development program with it’s top 600 leaders. We will share mini case studies with individuals in 30s, 40s and 50s; and describe qualitative research on the challenges of mapping the values and behaviors into ongoing development plans and leadership.

In the workshop participants will divide into subgroups (6) and first identify their core values. Expanding on this they will write clear definitions of what this value truly means to them.

Case example: one senior leader describes “truth” as his highest value, what it means to him is “having interactions that uncover the deeper and more powerful reality under the surface story.” The challenge comes to – how would you make that SMART (specific, measurable, attainable realistic and timely)?

In his case, the context is – his360 feedback from direct reports and peers was that he was experienced as intimidating and a bully. So, if his value REALLY is “truth” how could he really put it into action? What would this value look like if “truth” were embodied in real time in the real world? How could it be concrete, observable, measurable and meaningful?

This led to the values work, what would it take for him to see, in real time, the “truth” of how he was behaving, and his impact on others. How could he actually know when he was intimidating and interrupt the behavior if truth was so important to him? This thinking led to a series of real-time interventions were this leader’s peers had yellow cards, which they held up during a meeting when their (greater) EI made it clear that the leader was experienced as intimidating. For the first 2 weeks this meant a plan to pause the meeting for the leader and 2 peers to offer feedback, then resume the meeting. The first apology offered after the first break stunned the team members and sent a new set of reverberations through the company.

Other mini-cases will be described and groups will be encouraged to coach one another through the process.
